Two questions that decide where you watch

If you can only watch one provider closely, which should it be? Two questions settle it. When an inbox starts to go bad, which provider notices first? And when a provider does react, how hard does it hit? We answered both from 92 days of per-send placement records across the Warmup Inbox network: 2,502 degradation events, of which 1,292 had a detectable per-provider spike.

The answer to both questions is the same provider, and that is what makes it important.

In roughly 85 percent of detectable degradation events, Gmail spiked first, on average about a day ahead of Outlook and three days ahead of long-tail providers. That is a decisive margin. Gmail is, by a wide gap, the earliest warning light on your dashboard.

A quick note on Yahoo, which registered zero first-to-flip events. That does not mean Yahoo never filters. Yahoo recipients are a small share of the network, so its per-provider spike would need to be very strong to register as the first mover. Read it as “rarely the first signal in our sample,” not “immune.”

How hard each provider reacts once it flips

Detecting first is only half the story. The other half is severity: once a provider does start filtering, how much mail is affected?

Here is the surprise. Gmail is not only the fastest to react, it is the steepest. When Gmail flips an inbox, the typical event already shows about 30 percent of mail going to spam that same day. Outlook is gentler and slower: about 20 percent, a day later. Long-tail providers are gentlest of all: about 7 percent, three days later.

Why there is no soft-warning stage at Gmail

Put the two tables together and Gmail’s behavior is distinctive. Most systems you monitor give you a gentle ramp before things get serious. Gmail does not. It is both the first provider to move and the one that moves furthest on day one. There is no gradual amber phase where 5 percent of mail slips before it becomes a real problem. By the time Gmail has registered a spike at all, roughly a third of your Gmail mail is already going to spam.

One honest limit on this finding: these spam-rate figures describe the moment the spike was detected, not the eventual ceiling. We can see that Gmail reaches about 30 percent same-day; we cannot say from this sample whether it stops there or keeps climbing over the following days. Either way, the practical message is unchanged: Gmail gives you the least runway of any provider, so it is the one you must catch early.

What this means for monitoring and alerts

  1. Make Gmail placement your primary deliverability KPI. It catches problems first in 85 percent of events. If Gmail is healthy, you almost certainly are. If Gmail is sliding, act now.
  2. Alert on Gmail rate-of-change, not just level. Because Gmail escalates same-day, a fast move in spam rate is your earliest actionable signal. Waiting for a threshold can cost you a day you do not have. As a rough trigger, a climb from about 1 to 4 percent Gmail spam over a few days is worth acting on.
  3. Do not wait for Outlook or Yahoo to confirm. By the time slower providers reflect a problem, Gmail has been showing it for one to three days. Confirmation is comfort you cannot afford.
  4. Connect the alert to a recovery clock. Gmail flipping is effectively your countdown starting. Because recovery odds collapse after 15 days of degradation, an early Gmail signal is the difference between a quick fix and a two-month rebuild.
